Default forks won't compress after reassmbly

This has me baffled. I've had these forks apart a few times and I've just had them apart again to remove my emulators.

Standard springs and damper rods went back in. Made extra spacers to set the preload. The only difference is i used the oil that was in there which is 15w (had to top it up with some fresh).

After reinstallation the forks will hardly compress. Something is obviously wrong but both forks are the same. I've checked and rechecked that i put it all back right so I'm baffled.

Problem is the thread on the right fork cap bolt was knackered and it crossed. So now i can't take it apart wihtout having to replace that whole stantion. Which means replacing all forks seals and bushes on both sides. Argggghhhhh!!

Any ideas?

If the worst comes to the worst and you do need a new stanchion, surely you could get away with using the old bushes and dust seals? I would recommend changing the oil seals though.

If both forks are the same, take the cap off the one with the thread that you trust.

Work out from that one whether there's something you've done wrong, so if you are having to work with the duff fork you're absolutely certain why you're doing it.

did you put the damper rod in before you put the stantion in?
